Are Conferences Worth It?

BIO 2012 convention hallI don’t think I need to tell anyone just how readily reachable customers are these days. We have an incredible amount of channels and tools at our disposal to reach a target audience. Advertising opportunities get continually more targeted. Want someone’s contact information? You can certainly dig it up. Want to target senior scientists working in genomics labs in pharmaceutical companies? You could easily do that with LinkedIn, or if you prefer otherwise there are a ton of publishers and websites who can help you target such an audience via advertising, email, or just plain old print.

So is it really necessary that life science companies spend tens of thousands of dollars (or more) creating conference exhibits, then tens of thousands more any time they want to exhibit at a conference? The costs are genuinely enormous – conferences are often the single largest line item in B2B companies’ marketing budgets. A 2014 study from Forrester Research put the percentage of marketing budget going to in-person events at 20%; almost 50% more than the second largest category, which was all digital advertising combined. That same study, however, found that while overall B2B marketing budgets were increasing, more marketers were planning on decreasing spending for in-person events than increasing spending for them.

A 2013 study from InsideSales.com (summarized nicely here by MarketingProfs) found that conferences were rated as the 4th most effective method for lead generation as well as the 4th most effective method for driving brand awareness by B2B marketers and salespeople. Considering that they found lead generation quantity and quality to be the #1 and #2 top marketing challenge cited, with product and service awareness third, perhaps conferences are still worth the cost after all. (FYI – lead generation has ranked the top marketing challenge in study after study for a long time. Not to excavate the internet, but here’s an example from 2013 published by IDG Enterprise and another from 2011 by MarketingSherpa) To add some more recent sentiment on the effectiveness of in-person events, a 2015 study from Regalix (summarized here by MarketingCharts) asked CXOs what online and offline marketing tactics they found to be effective. The #1 answer, with 84% of respondents citing them as effective, was in-person events.

There is one question that different people in the life science industry seem to have different opinions on that we can settle using data: are conferences falling out of style? We took a basket of North American conferences and got attendance data for the last 5 years to see if we could spot any clear trends. Full disclosure for the nitpickers among us, unfortunately they’re not truly random – they’re just the ones we thought of first and could obtain attendance data for.

From this data, which admittedly is far from comprehensive, it seems that conference attendance is relatively steady, at least in recent years. Unfortunately that doesn’t help us answer our burning question: are conferences worth it?

None of those aforementioned studies say anything about ROI, they are all based on qualitative responses, and we all know something can be effective without being efficient. We’re also not just B2B. We’re life science. Maybe for us it’s different. Maybe the legendary scientific skepticism makes conferences not worth the cost?

We’re going to tap the collective knowledge of the market and see what you – life science marketers and salespeople – think. We’ll share the data we collect so we can see exactly what direction conferences are heading. Are they effective within our industry? Please take the survey. Small Steps

For better conversion, allow your customers to take smaller stepsIt’s enticing to try to close every prospect at the first opportunity. You can certainly rationalize doing so – you’re just trying to make the most of every opportunity, ASAP. Attempting to do so, however, can drive away your customers by forcing them to choose before they are ready to buy. While this may seem obvious in theory, life science marketers and salespeople routinely attempt to push their customers through their buying journey.

Your scientist-customers are risk-averse. If a customer isn’t sure that your product or service can perform the job they need it to perform, or if they don’t yet see that it is worth the price, they’ll view the purchase as being a high-risk endeavor. Asking a fresh prospect to make a purchase is a very big step for them – it involves a lot of risk since they are not yet certain about the utility and value of your product. The conversion of such a step would be very, very low.

To improve your conversion, you must allow your prospects to take smaller steps. Break up the buying journey into easily digestible chunks. For instance, a prospect whose email address you received from a conference may be sent an series of emails linked to various pieces of content. They may be invited to view a demo video, then subsequently given a demonstration. Perhaps after that there is a free trial, and only then would they be given the “hard sell”. This is merely an illustrative example, but one in which we have broken up one potentially huge step (visiting a booth at a conference → buying a product) into many smaller, less risky steps.

Marketers can also use these small steps in conjunction with marketing automation, CRM and / or analytics software to gain more insights into the customer. These insights may be subsequently fed to sales and / or used to help score the leads to help ensure that sales resources are deployed effectively.

Any buying journey can be broken up into an infinitesimal amount of steps, but we don’t want to make the buying journey too long by breaking it into an extremely large number of tiny steps – or, even worse, to decrease conversion by providing too many opportunities to drop out of the process. Additionally, not every product has the same amount of risk and will require the same amount of steps. Generally speaking, products which are more novel to the customer, products which are complicated, more expensive products, and products which are more central to the scientists’ research will carry more risk and therefore require more steps. So how do we know how many steps we might need? Consider the informational requirements of the average customer when making a purchasing decision and develop a content roadmap. This well help you determine the appropriate content which should be delivered, and the nature of the content should enlighten you as to the form it should take. Always allow the customer a direct path to purchase and contact high-quality leads directly to nudge them into making a decision.

One final note – the “small steps” notion does not apply only to the actual purchase. Asking a fresh prospect to give up a plethora of personal information right away will also lead to a low conversion. Ensure that you don’t place any obstructively large steps in your customer’s way.

Leads 101: Part 3

Lead Scoring & Lead Nurture in the Life Sciences.This post is the last in a three-part series. For the first post on lead generation, click here. For the second post on responding to leads, click here.

Lead Scoring

In order to help determine the appropriate course of action for any given lead, such as when it is appropriate to have sales actively pursue a lead, it is important to score these leads. Generally, scoring is performed on two separate levels: profile scoring and engagement scoring. Profile scoring involves determining how closely a lead’s attributes (e.g. company, industry, job title, seniority, job function, etc.) match those of an ideal customer profile. Engagement scoring involves determining how much interest a lead has shown based on their previous actions. These could include downloading an article, visiting a website, attending a webinar, visiting a conference booth, filling out a contact form, etc. Note that both profile scoring and engagement scoring involve set but arbitrary values. It is up to you to decide what is most important and how each factor within each score should be weighted, but take care when doing so as studies have shown disconnects between what companies state their primary marketing targets are, how they allocate their resources, and what qualifications they use for lead scoring. If you find that your own scoring isn’t ideal, change it! It was arbitrary in the first place!

Leads are generally considered qualified if they cross a threshold of scoring, at which point they are pushed to sales for active pursuit of an opportunity. Don’t be too strict with your qualification criteria. According to the marketing automation platform Eloqua, less than 50% of companies have a single “perfect” lead which is in the highest scoring bracket on a profile basis and an engagement basis.

Nurturing Leads

For leads which are not yet qualified, they should be nurtured via a “content drip” – a slow, steady exposure to educational and / or persuasive content designed to advance the leads through the buying journey. At most basic, this could be a series of automated emails. Ideally, if resources allow, this content drip should be based on prior behavior. For instance, if a lead is gained through a piece of educational content, then it may be prudent to first send that lead opportunities to download more educational content in support of the first piece of content, then only if they download another would persuasive content be sent.

For actionable, qualified leads it is critical to assess the value of a customer acquisition and from that point determine the appropriate level of resources to commit to each. According to a study from the United States Travel Association, face-to-face sales close 40% of prospects while inside sales close just 16%, making outside sales 2.5x more effective. However, the costs are widely different. Each contact by an outside sales rep costs about $300 – $500 whereas the average contact from an inside sales rep costs only $25 or $30, according to Mike Moorman of ZS Associates. In some cases, the nature of the product may dictate whether an outside or inside response is most appropriate, and the structure of your sales force can cause the costs of outside sales to vary widely, but don’t simply default to an inside approach because you can. You might be able to sell that $100,000 enterprise software license or that $200,000 research contract over the phone, but it may very well be worthwhile to send someone to the client site to increase the likelihood of closing the deal.

Closing Statements

While there are certainly a number of best practices that all life science marketers should follow, there is no “one-size-fits-all” method to generating and handling leads. In determining the best strategies and tactics, an understanding of your target market and your own situation is of first and foremost importance. It is when this understanding merges with best practices that marketers can achieve truly great results in generating demand for their life science companies.

Leads 101: Part 2

Responding to Leads to Maximize Conversion.This post is the second in a three-part series. Last week we discussed lead generation, and you can find that post here: https://biobm.com/2013/11/leads-101-part-1.

Responding to Inquiries

Unless you’re marketing and selling very high-value products to a relatively small audience, be it a niche market or a narrowly defined role, you’re probably relying fairly heavily on inbound marketing to drive lead generation. (If you’re not, you’re probably doing something wrong, such as relying too heavily on distributors to do your marketing for you.) Inbound leads go cold extraordinarily quickly, so it is critical to respond as soon as possible. A study published in Harvard Business Review study found that contacting potential customers within an hour of receiving a inquiry leads to a seven times higher qualification rate than contacting the an hour later and a 60 times higher qualification rate than waiting 24 hours or longer. To state this another way, waiting a day to get around to your inquiries could cost you over 98% of your leads.

So how can we reduce response time and thereby maximize conversion? A Velocify study asked just that question, and the answer was quite clear. 1) Automate your lead distribution to your sales force, 2) “push” your leads to your sales force rather than having them “pull” leads, and 3) send leads out in a “shotgun” fashion – send each lead out to multiple reps and allow the fastest to respond. Companies that did these three things were shown to have a downstream conversion rate 107% higher than those companies that handled their leads manually.

I didn’t imagine I would need to say this until I read about a study on the matter, but don’t forget to contact the people that place inquiries. You might imagine this should be obvious, yet a study of lead response behavior conducted by InsideSales.com which included data from 696 companies showed that 36% of inquiries placed through an online form were not responded to within two weeks! There’s simply no excuse for letter your leads slip through the cracks.

Remember that not every lead requires a response, however. For example, if a prospect is requesting a piece of content then depending on the nature of that content and the prospect’s past behavior it may not be helpful to contact the prospect personally, at least not if you’re delivering the content automatically. Likewise, if a lead is disqualified due to being well outside your target market, then courtesy aside, there is little value in a response. This brings us to our next topic of lead scoring, which we’ll discuss next week.

Leads 101: Part 1

Lead Generation in the Life Sciences.Everyone wants more sales. Everyone wants more demand. Sales can’t come from nowhere and demand has to be realized somehow, and the way we marketers help generate sales and realize demand is, largely, through generating leads. According to a recent Webmarketing123 study, the top objective and the top challenge for B2B marketers (or at least digital B2B marketers) is generating leads. Lead generation has even become more of a focus in content marketing – something which has traditionally been more of a branding activity than a demand generation activity. With how central leads are to most marketers’ missions, I wanted to take a moment to reflect on leads in the life sciences as well as go over some of the myriad information out there and what it means for our industry – for marketers of life science tools and services.

Lead Generation

Let’s start at the top! Lead generation first requires an understanding of how much a lead is worth. Unless you can estimate the value of a standard lead, you won’t be able to determine what is an appropriate amount to spend on generating each lead. Assuming that all leads are created equal (they’re not, but we’ll say so for sake of simplicity) you can approximate the value of a lead by calculating the net present value of your average customer and multiplying by your conversion rate. If this number is very small, you’ll likely want to minimize the cost of lead acquisition. On the other hand if this number is extremely large, it will likely be worth spending more per lead to generate more leads – at least to a point.

Regardless of the value of the customer, the buying journey will be the critical factor in determining how to generate leads for your product or service. Based on the informational needs of the customer during this journey, which can be gathered through market research and validated through testing and analytics, you should be able to create a content roadmap which informs the campaign architecture and directs content creation efforts in support of lead generation.

In most circumstances, lead generation in the life sciences should be supported heavily by scientific content with a low barrier; for example, a white paper that requires only an email address to download. This is especially true if you have any kind of marketing automation in place, since the cost of a nurture campaign for low-quality leads can be incredibly small. The reason content is so important is to establish trust and, thereby, reduce perceived risk. Scientists are trained to be skeptical and will not readily accept the claims in your marketing as fact. Content helps overcome this through educating the audience on your technology, demonstrating your expertise, etc. This provides more confidence that your products / services will fulfill their need, thereby reducing perceived risk and increasing perceived value (a less risky purchase is a more valuable one), making it more likely that a scientist will buy. Additionally, downloading a piece of content in exchange for a small amount of personal information is a far lower barrier than placing an inquiry about a product and thereby requesting a sales call. For all but low-value products, these baby steps towards purchase are often necessary.

Keep in mind that contact forms greatly effect lead generation as well. Each additional field in a contact form leads to approximately a 12.5% decrease in form submissions. Keep forms as short as possible and also make sure they’re accessible without being in the way. You want prospects to be able to contact you easily at any time without feeling that you’re trying to push them into contacting you.

Of course, content and contact forms are all components of inbound lead generation. Inbound methods are great if scientists are looking for what you are selling. If not, you probably need to get your hands dirty and go and create your own leads. This can be done at conferences, via cold calling / cold emailing, or with good old-fashioned advertising. If you’ll be trying to generate leads at conferences, or even just fill up your database with prospect for downstream marketing, remember that conferences are a numbers game and talk to as many people as you can. If you decide to cold call or cold email, remember to be forthright and to the point. If you’ll be advertising to pull in your audience, consider using a content hook rather than a hard call to action about a product to play to scientists’ curiosity.

MarCom: Leads vs. Branding

In order to achieve the maximum value from your life science marketing communication efforts, be sure to understand the strengths of each medium.Not all forms of life science marketing communications should be presumed to serve the same purpose and looked at in the same manner. Indeed, the audience themselves have a tendency to view various advertising platforms differently, and treat advertising on each platform according to their views of it. There are also technical considerations which make some platforms more suitable for branding and others for lead generation. By understanding the factors which come into play and how each method is likely to be perceived, we can align our life science marketing communications to be in line with our overall marketing strategy.

Generally, there is a large gap between digital and print advertising. Digital advertising is far more capable of easily promoting immediate action by allowing the process from advertisement viewing to lead generation and capture to be wholly smooth and uninterrupted. At no point do prospective customers ever have to get up from their computers. With print, calls to action are effectively asking customers to actively go and do something, be it make a phone call, go to a website, etc, and therefore are less effective for lead generation due to that additional motivational barrier. There are exceptions to this, however, as well as things that can do to augment any particular platform’s effectiveness at each. Print advertising, for example, can be made far more effective at lead generation by offering captivating promotions that provide additional incentive to take up a call to action. Digital advertising can be made more effective for branding through providing higher-value messages, such as in content marketing, and by increasing the quality of the advertisement itself (think along the lines of “production value” for movies). Social media marketing is an example of an exception to the rule. The rules of social media are different from most digital marketing and SMM is far more based around content, engagement, and other activities which are usually not geared towards short-term lead generation. Indeed, life science social media marketing efforts too heavily focused on traditional marketing and / or advertising are doomed to failure.

This understanding of various marketing platforms and their fit for different marketing purposes must then be reflected in the marketing communications across each platform. If we are looking for short-term revenues then we want to target platforms more amenable to lead generation and capture and design our marketing communications appropriately. For example, such marketing communications should have a strong call-to-action and, when possible, be directly actionable themselves (such as by being hyperlinked). If you are looking to improve your branding, then the marketing communication should make a broader, more generally positive sentiment about the company or product line, or provide value to the customer in ways that compliment and highlight a company’s competencies and products / services.

While not a dichotomy, many marketing platforms can be scaled based on their utility for lead generation or branding. By understanding the unique advantages of various marketing platforms, life science companies can better utilize those platforms to achieve their goals.

From Site to Sale

Use analytics to ensure that your website is designed to optimize leads and sales.Many companies under-utilize their website, and life science companies are no exception. There is often a lot of marketing going on, and that’s good, but most websites seem to stop there. While good online marketing will indeed reflect well on your products / services and make customers more likely to buy, companies often fail to think about how their website can take that one step further and leverage it fully to dramatically improve lead or sale generation. In order to do this, however, you need to know how visitors are using your site and analyze why they use it like they do.

Important Tip

Make friends with Google Analytics. It’s free, it’s fairly easy to set up (it just requires adding a small amount of HTML to each page on your site) and for basic analysis it’s quite easy to use as well. Google Analytics will tell you how visitors to your site are getting there, what keywords they are using when finding your site via search, what pages they are looking at, etc. Put together, this is powerful information.


Chances are that some users will enter your site via virtually every page. You should, however, be able to determine what pages users enter your site from most often. Are these the pages that you’d want them to be entering your site from? If not, you may want to rearrange some content or add / change the content of the pages to make them pages you would want visitors entering from. There are other techniques for influencing what page users enter from as well. Just don’t expect all users to enter your site via your homepage – it’s never going to happen. The majority probably will, but that’s as good as you’re going to do.

Imagine you are a salesperson. You have all sorts of pitches and responses to customer inquiries and concerns. As you stand in front of a scientist, lab manager, etc., you can alter your responses to their statements in real-time. You can have a dynamic conversation. On your website, you don’t get that luxury but you still want to make the sale or get the lead. Your website, in effect, is the salesperson that talks to the most customers so make it behave as such. Since your website cannot have that fully dynamic conversation you therefore have to anticipate what the viewer is going to want to know or do after viewing a certain page and make sure that they have access to the desired information (or action) from that page.

Along those lines, you do not want any page to be a dead-end. If you get to a page where there are no good options to continue looking for more information or enter the quote / sale process, you probably found a page that a lot of viewers are exiting your website from. Even at the end of the sale or lead generation process, lead users back to the homepage to continue browsing your products / services.

A tactic that I’ve seen work wonderfully in the past have been free samples of consumable products or demonstration requests of equipment. These tactics significantly reduce the barriers to getting your product in front of the customer. There are both pros and cons to this strategy, however. Another web faux pas is not having a way to complete the sale or lead generation process online. There are situations where companies have a reason for not implementing an e-commerce platform (for example, they do not sell directly to scientists) but there is never a reason not to at minimum capture lead information on your website. Some people will find filling out an online request for more information or performing an online purchase easier or simply preferable to calling to inquire about a product or faxing / calling in an order. You want potential customers to progress with the lead / sale process in the way they find easiest. Taking into account the preference of your customers by utilizing these relatively easy measures helps lower the barriers to purchasing and therefore increases conversion and helps you derive more value from your website.

Having a well-designed website is about more than just the look and feel. A well-designed website will ensure that maximum value is captured from your website. It is often not possible to know how to optimize this value upon the initial design of your site, but by monitoring and analyzing your site’s analytics you can determine how to best lead take your audience of scientists and researchers from site to sale.

Selling to Pharma / Biotech

Learn strategies to more effectively sell to life science researchers in the pharmaceutical and biotechnology industriesA lot of small life science companies, including those manufacturing products or offering services but especially small distributors, are unsatisfied by their penetration of the pharma / biotech markets. While academic labs are often quite open and accessible, access to labs in industry is extremely restricted. Because of this, it is very important to have an engagement strategy and make good use of your “ins” if you plan on increasing your sales to the pharmaceutical and biotechnology research markets. The best plan for your company will differ based on your company’s positioning, but I’ll quickly go over a few general strategies including some which are useful for all companies.

Indirect Selling

If you manufacture a research tool and do not have an outside sales force, you will likely be selling to industry via a distributor, at least in part. The easiest way to obtain better market penetration in pharma / biotech is to work with a distributor who has strong sales in those sectors (of course, the same guidelines should apply for selecting any distributor). Trying to sell directly to pharma in this circumstance would effectively be akin to reinventing the wheel. Don’t know what distributors have good penetration in those segments? Ask them. If they are interested in distributing your product, they’ll want to make themselves look good and will likely offer a reasonable metric from which you can gauge their pharma / biotech market penetration.

Direct Selling

If you are selling to pharma / biotech companies directly, you likely either offer a high-value, high-complexity product or service or you are a distribution company. The precise strategies for the two would be different, but on the more generalized level appropriate for this discussion they appear quite similar. In either situation, perhaps the best way to get an “in” is to hire a sales representative with contacts to researchers, lab managers, or purchasing managers in industry. In this manner, you can utilize (and perhaps internalize) the rolodex of your new reps who have more extensive industry contacts.

Universal Considerations

Regardless of your company’s positioning, your sales to industry can benefit from good CRM practices and fully leveraging high-quality lead generation techniques. Draw potential customers in pharma and biotech to your product through advertisements, search engine optimization, and / or face-to-face at conferences and capture their information through requests for more information about your products, demonstration requests, special offers, etc. Once you have the information, you have your “in”. When industry prospects are converted to customers, manage these high-value relationships to allow you to maintain your access to their research facilities.

Many pharma and biotech companies purchase through procurement agencies such as VWR or Fisher. Be sure to maintain a good relationship with these companies. While they have been known to ask for something in exchange for nothing, they also try to steer the purchasing decisions of scientists to products which offer profits for Fisher and value for the customer. It’s not always possible, but getting your products a preferred status within their purchasing departments can be a significant boon to sales.

Pharma and biotech companies are notoriously difficult for salespeople to gain access to and marketing and selling to their scientists can be difficult. If you would like to improve your access to these markets, be sure to execute a plan which allows you to both create and capitalize on opportunities to get an “in” within biotechnology and pharmaceutical companies.
